Seven seats. A seat is a role from the shipped registry, plus a persona pack, plus its own credential. The role decides what it is allowed to do; the persona decides what it sounds like; the credential decides what it costs and how fast you can switch it off.
Six fields. Everything else about a seat is either its role or its token.
| Field | What it is | Where it goes |
|---|---|---|
| Display name | A person-name, not a function-name. You have to be able to say “Wen flagged it” without it sounding like a subsystem. | Drawer, notes, minutes, approval provenance |
| Role basis | One of the shipped roles. This is the only thing that grants or denies an operation. | agent-roles.js · enforced server-side |
| Temperament brief | One paragraph: what it always pushes for, and what it will not spend the room time on. | Prepended to the role system prompt |
| Portrait | A still taken from the replica, not drawn separately. | Drawer rail, seat cards, notes, gate rows |
| Tavus replica | The talking head for the notes round. | NOTES and WRAP clips · Phase 3 |
| Call limit | Per session. The metering is the budget. | On the token · 429 at the ceiling |

Phase 3, not before.Phase 3 renders each note as a 30–60s talking head. Direction, so seven replicas do not arrive as seven versions of the same corporate read:
Same crop, same eyeline, same neutral ground for every seat. The variation lives in the person and the delivery. Different backdrops would turn a notes round into a channel-hop.
These are colleagues giving notes across a table, not pieces to camera. Seated, mid-shot, no gesture-to-the-lens, no smile-and-hold at the top.
The must-fix is the reason the clip exists. If a seat can say it in eighteen seconds the clip is eighteen seconds.
A structural concern is delivered at the same temperature as a ship-it. Heat in the delivery would become a ranking signal the text is forbidden to carry.
No lower-thirds, no name plates, no logo bug. The name is already in the card the clip sits in; putting it on the video makes it an advert for itself.
Every replica needs its own consent record before a frame renders, and the seat card says it is a synthetic face. Buried disclosure is the same as none.
4×2 at 256px cells. The eighth cell is
deliberately empty and renders as an uncast seat, so adding an eighth persona never
re-lays the sheet. Re-saving a sheet re-encodes every portrait already on it — measured
on the OwnerMind set, where a lossy round trip changed every pixel and a lossless one took the
file from 117 KB to 818 KB. Indices are seat-local
(s0–s7) and never continue another set numbering.
approve_pending and reject_pending are
never granted to a room credential. That is a property of the token, not a line in a prompt.
